Assess
Every engagement begins with a structured discovery period designed to establish ground truth. During the Assess phase, Antigenic conducts stakeholder interviews, reviews existing documentation and program artifacts, and evaluates the current state of operations, technology, and governance. The objective is to identify risks, dependencies, organizational constraints, and near-term opportunities that will shape the engagement approach.
This phase typically spans one to two weeks and produces a clear, concise assessment that leadership can act on. We prioritize identifying quick wins that demonstrate momentum while the broader engagement plan is finalized. The assessment is delivered as a written briefing with findings, risk rankings, and recommended next steps, suitable for executive review and oversight body consumption.
Align
Before delivery begins, all parties must share a common understanding of what success looks like and how decisions will be made. The Align phase brings together executive sponsors, program leadership, and delivery teams to establish scope boundaries, governance structures, decision cadence, and escalation paths. This is where ambiguity is resolved and commitments are formalized.
Alignment typically requires one week of facilitated sessions and produces a governance charter, decision framework, and documented success criteria. These artifacts serve as the operating agreement for the engagement, ensuring that progress is measured against agreed outcomes rather than subjective assessments. Deliver

Delivery operates on an ongoing basis for the duration of the engagement. Each sprint cycle includes planning, execution, review, and retrospective activities. Executive reporting is provided at an agreed cadence, covering delivery metrics, risk status, dependency tracking, and upcoming milestones. Issues and risks are surfaced early through structured escalation, not absorbed quietly until they become critical. The focus throughout is on producing outcomes that can be demonstrated to stakeholders and oversight bodies.
Sustain
The Sustain phase ensures that the organization can operate independently after the engagement concludes. This includes formal knowledge transfer to internal teams, documentation of processes and decision rationale, training on tools and governance frameworks introduced during delivery, and a transition plan that specifies handoff responsibilities and timelines.
Sustain activities typically span two to four weeks and are planned from the start of the engagement, not treated as an afterthought. Deliverables include training materials, operational documentation, a transition checklist, and a post-engagement support plan where applicable. The measure of a successful engagement is not what the team delivered while embedded but whether the organization can sustain and build on those outcomes after the engagement ends.
